Your Server Is Five Years Old. Replace It, or Move It?
Introduction
You bought the server five years ago. It has not given you a reason to think about it since — and that is the problem. The box that never complains is the one that fails on a Friday afternoon, when your options are whatever ships overnight.
The question is not whether to act, but which of three things: refresh the hardware, move the workloads to hosted, or split the difference.
The short answer
Refresh on-premises when the workload is latency-bound, licence-locked, or feeds equipment that lives in your building. Move to hosted when the server mostly runs file shares, line-of-business apps, or anything already reachable over the internet. Most Texas businesses land on a hybrid — and that is a legitimate destination, not a failure to commit.
Start with the calendar, not the hardware
Hardware age is the trigger, but the operating system underneath sets the real deadline. Microsoft’s lifecycle pages put end of support for Windows Server 2016 at January 12, 2027, and end of support for Windows Server 2019 at January 9, 2029. If your box is running 2016, that deadline needs a calendar slot rather than a budget cycle — months, not years.
Newer does not mean untouched. Microsoft’s lifecycle calendar shows Windows Server 2022 leaving mainstream support on October 13, 2026, after which it receives security updates only, and puts its end of support at October 14, 2031. Under Microsoft’s Fixed Lifecycle Policy, extended support still delivers security updates at no additional cost, but non-security updates stop and Microsoft will not accept requests for design changes or new features.
If you are still on 2012 R2, the clock has nearly run out
Microsoft’s lifecycle documentation puts the end of extended support for Windows Server 2012 and 2012 R2 at October 10, 2023. Since then the only supported way to keep patching has been Extended Security Updates — and Microsoft’s ESU documentation puts the final ESU end date at October 13, 2026, warning that “after the period of Extended Security Updates ends, we’ll stop providing updates.”
Microsoft’s ESU FAQ calls the program “a last resort paid option” and says ESUs are “not intended as a long-term solution, but rather as a temporary bridge.” Four things about that bridge catch people out:
- Microsoft states the program “does not extend the product’s lifecycle and does not provide technical support beyond the original support timeline.”
- Per Microsoft’s ESU pricing guidance, updates are free for VMs running in Azure, while on-premises and hosted environments pay 100% of full licence price annually.
- You cannot buy in late. Microsoft’s rules allow Year 2 and Year 3 licences only if you bought the prior year’s, and customers enrolling through Azure Arc afterward are back-billed for the months they missed.
- Microsoft’s eligibility criteria require active Software Assurance or equivalent subscription licences — and Microsoft tells customers without them that the alternative is migrating to Azure.
And if someone proposes buying a security product instead of patching, Microsoft is direct: “Third party application control solutions are not a replacement for product security fixes.”
The decision table
Count the signals. The direction with more marks is usually right, and the split cases are the hybrid cases.

The costs people forget — on both sides
Refreshing on-premises. The invoice is the smallest part. You are also buying a maintenance window — a weekend someone has to work — plus the surrounding pieces on their own schedules: UPS batteries, the switch it plugs into, backup agent licensing. And you start a fresh five-year clock.
You also inherit whatever the application layer does independently of the OS — and it often falls out of support first. Microsoft’s Microsoft 365 Apps support documentation says support for Microsoft 365 Apps on Windows Server 2016 and Windows Server 2019 ended October 14, 2025, with security updates continuing to October 10, 2028 — the same cutoff Microsoft lists for Windows Server 2022. If people run Office on a session host, that beats the server’s own date.
Moving to hosted. The monthly line item never goes away, and it grows with storage and headcount unless someone reviews it. Your internet circuit becomes production infrastructure rather than a convenience, which usually means a second circuit and honest failover. And “hosted” does not mean “backed up” — check our cloud backup and recovery page before assuming it is covered.
The migration path is easier than it used to be
If you are refreshing, you may not need the clean-install project you are dreading. Microsoft’s migration guidance states that starting with Windows Server 2025, nonclustered in-place upgrades support up to four versions at a time, so a Windows Server 2012 R2 box can go straight to Windows Server 2025. Microsoft’s lifecycle page for Windows Server 2025 lists mainstream support ending in November 2029 and extended support running to November 2034.

What hybrid looks like in practice
The most common outcome: a small, current server stays on site for what must be local — the domain controller, the equipment that speaks to it, the file cache for the big-file crowd — and everything else moves. Applications land in Azure, remote staff move to Azure Virtual Desktop, and the remaining box folds into ongoing server management. Two things belong in the plan either way: a tested disaster recovery position and a business continuity plan for when the site loses power. Both are easier to build during a migration than to retrofit after.
Frequently Asked Questions
Should I replace my server or move to the cloud?
Decide by workload, not hardware age. If the server runs equipment, latency-sensitive apps, or software whose licence forbids off-premises virtualization, refresh it. If it runs file shares and line-of-business apps your staff already reach over the network, hosted usually wins. Score the signals in the table above.
What happens if I do nothing and let the server go out of support?
It keeps running — that is the trap. Microsoft’s Windows lifecycle FAQ says the OS “may still work with programs and hardware” after support ends, but that customers “will no longer receive technical assistance, software updates, or security fixes.” Microsoft’s Extended Security Updates overview adds that this “can cause security or compliance issues and put business applications at risk.”
Can I just buy Extended Security Updates and postpone the decision?
Only in narrow cases. Microsoft’s ESU FAQ calls the program “a last resort paid option” and “a temporary bridge,” and puts the final end date for Windows Server 2012 and 2012 R2 at October 13, 2026. Microsoft’s current ESU availability table lists only Windows Server 2012/R2 and Windows 10 — there is no ESU program for Windows Server 2016, 2019 or 2022 to fall back on.
Is it ever right to keep the server on site?
Yes, and pretending otherwise is how bad migrations happen. Manufacturing lines, medical imaging, video surveillance and node-locked vendor software all have real reasons to stay local. So does a single-circuit site with no failover. The test is whether the workload gets better, worse, or unchanged somewhere else.
